On most E61 machines, the boiler reaches operating pressure or its target temperature within about five to eight minutes, and the indicator light happily tells you the machine is "ready." The boiler is ready. The group head is not. The E61 group is a large mass of solid brass connected to the boiler by a thermosyphon loop, a passive circuit in which hot water naturally circulates up into the group and back down, gradually bringing the brass up to brewing temperature. Brass has a lot of thermal mass, which is exactly why the E61 design produces such rock-solid temperature stability once it's warm. But that same mass is why it takes so long to get there.
If you pull a shot at the ten-minute mark, the first few ounces of water traveling through a cold group head shed heat into the metal, and your actual brew temperature can land several degrees below target. The result is a shot that tastes sour, thin, and underwhelming, not because your coffee or your dose is wrong, but because your machine wasn't actually ready. Wait the full window, and the group, portafilter, and boiler are all thermally settled. That's when the E61 delivers the consistency it's famous for.
The Good News: Fast Heat-Up Modes Are Changing This

Fast heat-up hardware. As above, a group-head heating element or fast heat-up mode is the single biggest variable now. A machine with one can be genuinely shot-ready in well under ten minutes; a traditional E61 without one still wants the full 20 to 30.
Boiler type. A single boiler and a dual boiler both use the same E61 group, so the group warm-up is similar. The difference is what else is heating. Dual boiler and heat exchanger machines have more water and more metal to bring up to temperature, so on a traditional setup, err toward the 30-minute end. A compact single-boiler can sometimes be shot-ready in about 20 minutes, though the group is still the limiting factor.
Ambient temperature. A machine sitting in a 62°F kitchen in January warms up noticeably slower than one in a 74°F room. Cold countertops pull heat, too, if your machine lives somewhere chilly, lean toward 30 minutes.
Whether you flush, you can accelerate the t-upgroup warm-up by running a short flush of hot water through the group head a couple of times during the warm-up period. This actively pushes hot water into the brass rather than waiting for the thermosyphon to do so passively. It won't make a cold traditional machine ready in five minutes, but it can meaningfully tighten up the last stretch.
Whether you leave a portafilter locked in, the portafilter is metal too, and it needs to be hot. Lock your empty portafilter into the group during warm-up, up so it comes up to temperature alongside everything else. A cold portafilter clamped on at shot time is one of the sneakiest sources of a cold first shot.
A smart plug or timer. Even with fast heat-up, a timer is the ultimate fix for the wait. Put your machine on a smart outlet, or use a built-in timer if it has one, and schedule it to power on before you stumble into the kitchen. The wait becomes invisible. Just confirm your machine's power switch stays in the "on" position when it loses power so that the smart plug can do its job.

The second mistake is the opposite of overcorrection. These people read that E61S "takes forever" and assume they need to leave the machine on all day, which wastes energy and stresses components. You don't. A proper warm-up, or a fast heat-up mode, gets you there, and a timer or smart plug gets you there without staring at the machine. There's no need to run the thing for hours.
And here's the nuance almost nobody mentions: even after a full warm-up, if you've let the machine idle for a while without pulling anything, do a quick two-second flush right before you brew.
